The challenge
A live core, three markets, no room for a long outage.
Years of local customisation had pushed the Oracle FLEXCUBE estate a long way from a standard install. Every new product feature meant another patch; every patch made the eventual upgrade heavier. The board had already decided to move onto a current core release and to use that move to correct the architecture around it.
What nobody could answer was the sequencing — how to upgrade a live, multi-market core, in markets that never stop taking payments, without a multi-day outage and without asking the business for a date it could not defend. The question was never whether to migrate. It was how to make the committed timeline real.
